What does Villain’s Hat actually do?
We look at a product idea, feature or AI workflow and ask how a person could use it in a way you did not intend. The useful part is what follows: the decisions, permissions or incentives your team can change before the idea becomes a build.

Why “Villain’s Hat”? Is this about hats?
It is a change of perspective. You step outside the happy path and look at an idea through the eyes of someone with a different incentive. The name is not about headwear, and the work is not about labelling every user a villain.
Start here03 / 30
Are you investigating humans or AI?
Humans. AI can make actions faster or easier, but people still set goals, grant access, design incentives and accept outcomes. We investigate the human decisions and opportunities around the system.
Start here04 / 30
Who is this for?
Product, trust and safety, risk and compliance teams at Series A and later companies. It is especially useful when a decision crosses those teams and nobody has examined the complete misuse story.
Start here05 / 30
When should we bring you in?
While you are brainstorming or deciding what to build. A rough idea is enough to start a useful conversation. You can also revisit an existing feature, but the earlier you find a consequential assumption, the more room you have to change it.
Investigations06 / 30
What counts as misuse?
A person uses access, a feature or a process in a way that causes harm or undermines its intended purpose. That could involve an outsider exploiting a loophole, an insider stretching their permissions, or a team pursuing a metric at somebody else’s expense.
Investigations07 / 30
Do we need a finished product?
No. Explain the idea, who it is for, what people can access and what actions the system can take. Missing context becomes something to clarify; it should not become an excuse to invent certainty.
Investigations08 / 30
What would we receive?
Misuse cases, the people and conditions involved, and product or operational changes to consider. Where there is a defensible basis, an investigation can also discuss commercial impact if the issue is left unresolved, with the assumptions made explicit.
Investigations09 / 30
Will you tell us whether to ship?
We help make the decision clearer. Your team remains responsible for the release, the controls it chooses and any specialist review required. An investigation is decision support, not a guarantee that a product is safe.
Investigations10 / 30
How do you decide what deserves attention?
The approach considers how misuse happens, how reachable the situation is, how serious its consequences could be and how likely it is to be noticed. The detailed investigation process stays behind the scenes. The reasoning behind a finding should still be understandable.
Investigations11 / 30
Is this a security test or penetration test?
The focus is foreseeable human misuse, including things that can happen while the software is working as designed. Security testing examines a different, overlapping set of questions. Use the findings alongside your security and assurance work.
Investigations12 / 30
Is a report a compliance certificate?
No. A report can inform your risk discussions and provide a record of issues considered, but it does not certify legal compliance or replace advice from a qualified professional. Suitability as evidence depends on the obligations and circumstances involved.
Investigations13 / 30
Can you put a financial value on every finding?
No. Sometimes a range with explicit assumptions is useful; sometimes the evidence does not support a number. We would rather identify that uncertainty than attach an impressive-looking figure to it.
Investigations14 / 30
Are the company cases on the site your clients?
No. They are independently sourced public examples. The linked articles describe the underlying events, while the product and operational recommendations are Villain’s Hat’s perspective. They are not endorsements or client results.
MCP & access15 / 30
What is an MCP?
Model Context Protocol is a way for compatible AI tools to connect to external capabilities. Villain’s Hat uses that connection to bring a misuse investigation into an AI workspace your team already uses.
MCP & access16 / 30
Which AI platforms can I use?
Compatibility depends on the platform, its MCP support and your organisation’s configuration. Tell us what your team uses and we will discuss compatibility before agreeing pilot access. The website does not promise support for every platform.
MCP & access17 / 30
Can I try Villain’s Hat before a paid pilot?
Yes. Register interest in two free investigations using the form on the homepage. You can also explore a founding pilot or ask about a non-binding Letter of Intent. Submitting the form does not automatically activate access or commit you to payment. We will discuss compatibility and next steps with you.
MCP & access18 / 30
What is the free check for?
It gives you a first look at potential misuse around a public product. You supply a URL and optional context; the existing analysis service can return up to three cases. It is a lighter starting point, not the full contextual MCP investigation.
MCP & access19 / 30
Can I try something without submitting my idea?
Yes. The free-check page includes a clearly labelled sample report. Opening that sample does not send a product URL or your context to the analysis service.
MCP & access20 / 30
How much does a pilot cost?
Contact us for pricing. We will discuss the product or workflow, who needs access and what you want to learn. This site does not take payment or activate MCP access automatically.
Data & trust21 / 30
Can you read all of my AI chats?
Villain’s Hat does not independently collect your workspace’s full chat history. It receives the ask and context sent with the invocation. Depending on your platform, that context may contain conversation excerpts or private information.
Data & trust22 / 30
What do you save from an investigation?
The stated investigation record includes your ask, the context received, agent reasoning records and the results shared. These records support checks on rule-following, tone and incorrect or unsupported misuse cases. Confirm the applicable handling terms before sharing confidential material.
Data & trust23 / 30
What happens to a free-check submission?
Pressing the submit button sends the URL and any context you provide to the existing analysis service. The current service says it logs requests to improve the tool. Use public information and leave out personal data, credentials and confidential material.
Data & trust24 / 30
How long is information retained?
We are finalising the published retention schedule and provider details. Ask us for the handling terms that would apply to your pilot before submitting confidential information. We will not claim an automatic deletion period that has not been confirmed.
Data & trust25 / 30
Can I request access to or deletion of my data?
Contact contact@villainhat.com with enough detail to locate the relevant record, without sending extra sensitive information. We will discuss your request and any applicable legal or contractual obligations. The final privacy notice will explain the process and rights that apply.
Data & trust26 / 30
Do you use inputs to train AI models?
We have not published a confirmed, end-to-end training-use commitment covering every service provider. Ask for this explicitly as part of the pilot’s data-handling terms. A model provider’s settings and terms matter as well as our own practices.
Working together27 / 30
What should I send for a first conversation?
A short description of the product or workflow, the decision you are making, who uses it and what worries you. Public or anonymised context is enough for an initial conversation. We can agree how to handle sensitive material later.
Working together28 / 30
Can we keep our existing review process?
Yes. The point is to bring a useful perspective into the decision, not to create another disconnected approval queue. Your product, safety, risk and compliance teams can use the findings within their existing process.
Working together29 / 30
What if an answer or finding seems wrong?
Challenge it. A useful investigation should expose assumptions rather than hide them. Share the relevant context so the finding can be revisited; AI-generated analysis can be incomplete or incorrect.

Who do I speak to?
Pavitra S. Tandon, founder of Villain’s Hat. Email contact@villainhat.com with a little about your team and the decision you are working on. You do not need a polished brief to start.
